Why We Don’t Manage Behavior at ESTEAM

“How do you manage behavior?”

It’s one of the questions we’re asked most often.

The answer usually surprises people.

We don’t.

At least, not in the way most schools think about behavior management.

We don’t rely on color charts, clip systems, reward programs, detention, or a constant stream of adult correction. That doesn’t mean there are no expectations. Quite the opposite.

We believe something much more powerful.

People rise to the standards they help create.

Recently, I was reminded of that truth in one of the most beautiful ways.

It was the final day of our last learning session before graduation.

The deadline had arrived.

Every badge required for graduation had to be completed, peer reviewed, and approved before our graduating Heroes could earn the privilege of walking across the stage.

One of our learners—who our community lovingly refers to as “the procrastinator”—arrived with a mountain of work still waiting for peer approval.

He hadn’t failed.

He hadn’t been punished.

He had simply reached the natural consequence of waiting.

Now came the interesting part.

He needed his peers.

As requests for reviews began pouring in, something remarkable happened.

No adult stepped in.

No Guide told learners what to approve.

No one lowered expectations because graduation was only hours away.

Instead, the community did exactly what we had promised they would eventually learn to do.

They read carefully.

They asked questions.

They gave thoughtful feedback.

When work didn’t meet the agreed-upon standard, they didn’t click “Approve” just because a friend was asking.

They sent it back.

Not out of spite.

Out of integrity.

Here’s what many people miss about our model.

Those standards weren’t created by the adults.

They were created by the learners.

Throughout the year, our community wrestles with questions like:

What does quality look like?

What does excellence mean?

When is something truly finished?

The answers belong to them.

Our job as Guides isn’t to define excellence.

Our job is to protect the promises.

Once a community has established its standards, we don’t quietly move the finish line because someone is struggling.

We trust learners enough to live with the commitments they made.

And that’s where the real learning begins.

That graduating learner learned something no worksheet could ever teach.

When the pressure became real, he discovered he was capable of far more than he believed.

Maybe his procrastination wasn’t laziness.

Maybe it was fear.

Maybe perfectionism.

Maybe self-doubt.

Whatever the reason, he experienced something invaluable:

He proved to himself that he could do hard things.

But he wasn’t the only one learning.

Every learner reviewing those badges was developing leadership.

They were practicing how to give honest feedback.

How to protect quality without attacking people.

How to balance compassion with accountability.

How to serve a community instead of simply belonging to one.

Those lessons cannot be taught through a lecture.

They have to be lived.

This is why I often say we don’t need to manage behavior.

We need to manage ourselves.

The hardest part of this model isn’t for the learners.

It’s for the adults.

Because every instinct tells us to jump in.

To rescue.

To remind.

To negotiate.

To make exceptions.

To remove discomfort.

But every time we do that, we unintentionally steal the lesson.

We rob learners of the opportunity to discover what they are capable of.

At ESTEAM, we believe struggle isn’t evidence that something is broken.

Often, it’s evidence that something important is happening.

Growth rarely feels comfortable.

Confidence isn’t built because someone tells you you’re capable.

Confidence is built when you experience yourself overcoming something you once thought you couldn’t.

That’s why our Guides ask questions instead of giving answers.

That’s why learners hold one another accountable.

That’s why consequences are connected to choices instead of adult emotions.

And that’s why graduation isn’t tied to a birthday.

It isn’t about turning 18.

It’s about becoming ready.

Ready to lead yourself.

Ready to solve problems.

Ready to contribute to a community.

Ready to take ownership of your life.

If that takes one learner until they’re 15 and another until they’re 19, that’s okay.

The world doesn’t need graduates who simply reached a certain age.

It needs young adults who know how to think, persevere, collaborate, and keep the promises they make to themselves and others.

After nearly a decade of watching this happen again and again, I can confidently say this:

The magic was never in the curriculum.

It was never in the badges.

It wasn’t even in the Socratic discussions.

The transformation happens when adults have the courage to trust learners enough to struggle.

Because on the other side of that struggle isn’t just completed work.

It’s a young person discovering who they are capable of becoming.

And that lesson lasts far longer than any grade ever could.
